Perceptions of current equity are fragmented.
Respondents shared generally negative emotional responses, suggesting widespread concern about how value flows today.
Nearly everyone agrees the sector should be far more equitable than it currently is.
In short, respondents have diverse experiences of the present coffee system but collectively aspire to a more equitable future.
This report introduces predistribution—designing systems to distribute value equitably from the outset—as one possible path forward. Closing the aspiration gap requires bridging the "knowing-doing gap": transforming widespread awareness and shared vision into coordinated action and structural change.

GLOSSARY
Coffee Value System (Sector)
Refers to the interconnected set of actors, activities, relationships, and rules involved in producing, transforming, trading, and consuming coffee and coffee-based products. This includes coffee production and primary processing, milling, logistics, roasting, brewing, and the manufacture and sale of coffee beverages, concentrates, extracts, and flavorings.
The coffee sector functions as a complex, adaptive system, characterized by multiple feedback loops, overlapping roles, power asymmetries, and interdependencies across production and consumption (see the SCA's Coffee Systems Map). Actors often participate in more than one part of the system, and decisions made in one area can have impacts elsewhere.
This report uses the terms "upstream," "midstream," and "downstream" as a way to categorize various roles in the coffee value system. These terms help organize discussion and knowledge management across a highly complex sector; they should not be interpreted as a literal representation of every value chain.
Within this analytical model:
Upstream actors are closest to production and early value creation, including farmers/producers, producer organizations, and primary processors.
Midstream actors connect production and consumption and include exporters, importers, traders, and logistics providers who coordinate flows of coffee, finance, information, and risk.
Downstream actors are closest to consumption and market-facing value realization, including roasters, brands, retailers, foodservice operators, and beverage manufacturers.
From a market systems perspective, these actors are embedded within a broader system that also includes supporting functions (such as finance, extension, quality infrastructure, data, certification, and technology) and rules (including standards, contracts, norms, policies, and governance arrangements) that shape participation, incentives, and outcomes.

Sensemaking
Sensemaking is a process of understanding complex situations by gathering diverse perspectives and identifying patterns in how people interpret their experiences. Rather than seeking a single “correct” view, it surfaces multiple viewpoints to reveal shared themes and opportunities for action—especially in contexts where cause and effect are not fully knowable in advance.
In a review of Karl Weick’s 1995 book, Sensemaking in Organizations, Barbara Czarniawska notes that understanding perceptions or beliefs is important to sensemaking: “Beliefs shape what people see, and give form to the actions they take. Disparity of beliefs in any social context leads to argument, which is one form of sensemaking. Beliefs can also be projected onto the future, thus forming expectations.”
In complex contexts, sensemaking enables actors to act without full certainty, using emerging patterns and collective understanding to inform adaptive responses over time.
(Sensemaking)

Predistribution is an approach to equity that focuses on designing systems and business models so that value is shared fairly as it is created, rather than corrected after the fact.
In the coffee sector, this means shaping value chains—and the enterprises within them—to embed fair outcomes into their core structures from the outset.
Predistribution contrasts with redistribution models, which rely on corrective mechanisms (such as price premiums, subsidies, or sustainability interventions) to address inequalities after value has already been unevenly captured.
Drawing on insights from deep design and systems-change entrepreneurship, predistribution emphasizes how purpose, governance, ownership, networks, and financial rules shape how decisions are made and how value flows. When these elements are aligned, equity becomes a structural feature of how the system operates rather than an external adjustment.
Examples of predistribution include profit- and value-sharing business models, collective or multi-stakeholder governance arrangements, long-term trading relationships with shared decision-making, and ownership or financing structures that ensure that those who co-create value—such as producers and workers—also share in its benefits.

Value Distribution
In the 2025 Equitable Value Distribution survey, we defined value distribution as "how the monetary and non-monetary value created in the coffee system is distributed among those actors."
In this report, we consider that value distribution is shaped not only by transactions, but also by the underlying rules, relationships, incentives, and power dynamics that influence how value flows across the system.
Equitable Value Distribution
Defined in the 2025 survey as "a distribution of value that results in actors receiving the right return for the value they add, the risks they take, and the costs they bear."
In this report, equitable value distribution is understood as an outcome of redistributive system and business design—how value is structured to flow as it is created—rather than solely the result of redistributive corrections applied afterward.

INTRODUCTION
引言
In 2025, the Specialty Coffee Association (SCA) conducted our second Equitable Value Distribution (EVD) Survey, measuring how the specialty coffee community perceives how value is created and distributed across the coffee system.
As a follow-up to our 2023 baseline survey, the 2025 iteration allows us to trace if, and how, perceptions have shifted over time.
The survey captures respondents' feelings and perceptions to make sense of a complex, evolving system. Using a process known as sensemaking, the following report illuminates opportunities for sharing coffee's value and reveals a common aspiration for a more equitable future.
Since we published the 2023 survey results in January 2024, volatility in the coffee sector has intensified. Trade and climate disruptions continue to reshape risk and reward along agricultural value chains, and in early November
Page 15
2025, the coffee C market price surpassed US $4.00 per lb for the second time in a calendar year. Against this backdrop of uncertainty, this survey returns to the fundamental question of our equitable value distribution agenda:
Can the value generated by specialty coffee be distributed more equitably among those who create it?
The responses we received were strong and emotive. Across the value chain, respondents demonstrated that they care deeply about value distribution and have much at stake in these conversations.
While they offered diverse assessments of how value is currently distributed, they expressed strong alignment on a shared goal: a more equitable future.
In this report, we make sense of how emotions and lived experiences shape the way people understand value distribution in the coffee sector.

The survey structure encouraged respondents to define "value" in their own terms—capturing both monetary and non-monetary dimensions. As one respondent noted: "True equity is not just about money—it's about power, voice, and dignity across the value chain."
This report presents these findings with a focus on models that predistribute and reimagine value in the coffee sector. It asks:
If the coffee sector designs systems to distribute value fairly from the outset, would it reduce the need for sustainability projects and conditional price premiums?
This framing aligns with the SCA's 2026-2030 strategic plan and the concept of a "shared value ecosystem"—an integrated approach linking research, standards, and collective action to make the industry more inclusive, resilient, and regenerative.

OUR APPROACH
In June 2025, we launched an online survey that followed the same structure as its 2023 predecessor, allowing us to track whether perceptions had shifted over time. We also introduced new questions probing respondents' feelings and their perceptions of progress (if any)—as well as adding more demographic categories to better understand the audience.
We asked 12 structured questions and solicited one open-ended reflection, publishing the survey in English, Spanish, and Portuguese.
Of 512 responses—from over 60 countries and across major value-chain segments—235 answered all questions. Our analysis is based on these 235 complete responses.
